Supermercati Visotto

The Supermercati Visotto company has been a consolidated reality for over fifty years, operating in the medium and large-scale distribution sector with 21 points of sale, including hypermarkets and supermarkets in the provinces of Venice, Treviso, Pordenone and Udine.
ANALYSIS
Goal

Supermercati Visotto chose to create an Organizational Management Control Function, with particular attention to the commercial and human resources area, to obtain significant economic returns and increase managerial capacity.

This decision was made when the company came into contact with Dialog which, thanks to the E3 Suite Solution proposal, offered an organizational and support path to activate the Management Control Function.

The Commercial Area showed the following needs:

  • Distribution Center side: an analysis of Purchases and Sales and the Warehouse.
  • Point of Sale side: an analysis of loads and sales, of both theoretical and real margins and of assortment control, along with promotion monitoring and supervision.

The focus in the human resource area was on the control and measurement of the main staff efficiency and productivity indices by store and department.

Solution

Supermercati Visotto chose E3 Suite for the following reasons: 

  • Dialog is committed to guaranteeing results, starting with the search for personnel and training of the resource dedicated to Management Control undertaken during the project process.
  • With regard to the application solutions, Suite E3 offers a mature and application robust product, with processing capabilities that correctly address the needs of the control activity.
  • At the level of professional support, the Dialog consultants were always available and willing to help firsthand, collaborating personally with the technical resources and company officials, favoring the success of the project.
  • All this was also favored by the inclusion of new officials in the commercial area who, culturally speaking, are inclined to work with tools and information updated daily.
  • The Oracle data warehouse technology on which the E3 Suite is based, has allowed a granular data collection (down to the detail of the receipt for scanner sales and the single transaction for goods movements)

Results

Thanks to E3 Suite, Supermercati Visotto has been able to achieve its control and governance goals of primary operational processes in a short amount of time 

Attraverso la Suite E3, in breve tempo Supermercati Visotto è riuscita a conseguire i suoi obiettivi di controllo e governo dei processi operativi primari.

The operational control and governance of the network was implemented using the following tools:

  • The POS Commercial Dashboard that shows a complete commercial view of the store / department with the benchmark comparison and is used both by the Sales Force and by the Network Support.
  • The PdV Assortment Analysis Gap which explores the key elements for improving the store assortment.
  • The Bilancini Management which deepens the analysis of the margin, through the development of the REAL PROFIT MARGIN and the comparison with the THEORETICAL PROFIT MARGIN, according to the periodic inventory rules provided; explores the analysis from the department to the detail of the article and highlights the NOTED INVENTORY DIFFERENCES and, thanks to the difference between the theoretical margin and the real margin, it is able to estimate the total value of UNKNOWN INVENTORY DIFFERENCES, highlighting the areas for improvement.

The commercial area also focused on:

  • Control of Margin Performance of Product Categories.
  • Supplier Margin Performance Control provided to Buyers as a support to negotiation.
  • The supervision of promotional activities aimed towards making better choices and ensuring the correct availability of the product at the start of the campaign.
  • Direct intervention on store stock out with particular attention to network high rotators.

The human resources department achieved the following: 

  • Competence at the end of the month and the destination of the Labor Cost on the Operating Units
  • The daily, weekly and monthly measurement of sales productivity, based on the hours actually worked in the individual stores.
  • The availability of qualitative attributes on the workforce for qualitative-quantitative analyzes.
